Meetings
Ghost meetings — booked rooms nobody shows up to — eat 30%+ of room capacity in many offices. Where they come from and the 4 fixes, ranked by effort.
Short answer: ghost meetings are bookings nobody attends — cancelled meetings whose rooms weren't released, zombie recurring invites, and defensive block-booking. In many offices they consume a third or more of booked room-hours. The fix, in order of impact: check-in with auto-release, expiring recurrences, at-the-door booking, and 25/55-minute defaults.
It's the great office paradox: every room shows busy, every room looks empty. The calendar says scarcity; the glass walls say waste. Both are right — and the gap between them is the ghost meeting.
Where ghosts come from
1. The cancelled-but-not-released meeting. The meeting died in chat ("let's just async this") but the room booking lives on. Nobody cancels rooms; people cancel meetings and assume the room follows.
2. The zombie recurrence. A weekly sync booked in 2024 for a project that shipped in 2025. Recurring bookings are immortal by default — they outlive projects, teams, and sometimes employees.
3. Defensive block-booking. When rooms feel scarce, people pre-book "just in case." Which makes rooms scarcer. Which causes more defensive booking. Ghost meetings are scarcity's compound interest.
4. The optimistic double-book. Booked two rooms for one meeting "depending on attendance." One becomes a ghost, guaranteed.
What ghosts cost
Take a 10-room office, rooms booked 60% of working hours, with a conservative 25% ghost rate:
- 10 rooms × 8h × 60% booked = 48 booked room-hours/day
- 25% ghosted = 12 room-hours/day wasted — 1.5 entire rooms doing nothing while showing "busy"
At typical office rents, that's the cost of a full meeting room's floor space, every year, spent on calendar fiction. And the human cost is worse: people standing in the corridor outside provably empty rooms they aren't allowed to use.
The fixes, ranked
1. Check-in with auto-release (highest impact). A door display asks attendees to check in; no check-in within 10 minutes → the booking releases and the room flips green for everyone. This single mechanism deletes ghost categories 1, 2, and 4 without anyone changing behaviour.
2. Expiring recurrences. Cap recurring bookings at 8–12 weeks; renewing takes one click, but the default becomes death, not immortality. Zombies need active feeding to survive.
3. At-the-door booking. Most defensive booking exists because grabbing a room spontaneously feels illegitimate. When anyone can walk up and book the room in two taps, "just in case" loses its point.
4. Shorter defaults. 25/55-minute defaults mean even legitimate meetings return capacity. Buffers absorb overruns instead of cascading them.
How to measure your ghost rate (no sensors needed)
For one week, have whoever sits near the rooms do a 14:00 walk-by tally: rooms showing booked vs rooms actually occupied. Crude, free, and almost always shocking. (With check-in displays, the no-show rate gets logged automatically instead.)
FAQ
Is auto-release rude to people running 5 minutes late? A 10-minute grace period covers real lateness. And checking in takes one tap by anyone in the meeting — the bar is low.
Do we need occupancy sensors? No. Check-in data gets you 90% of the insight at 0% of the hardware cost.
Will people game check-in by tapping and leaving? Rarely — gaming requires walking to the room, which is precisely the effort ghosts exist to avoid.
